That’s it.

First, acknowledge what you know. Be specific. Who was involved, what happened, when and where. Get the basic facts out. Not everything — just what you can confirm. ‘Two patrons were involved in an altercation at our facility. Police and emergency services have responded.’ That’s a sentence. That’s enough to start.

Second, acknowledge what you don’t know. This sounds counterintuitive. Leaders often think that admitting gaps in their information makes them look weak. It does the opposite. When you proactively address the questions you haven’t answered yet, you show you’re thinking ahead. You demonstrate that you understand what people need to know, even if you can’t yet deliver it. ‘We’ve pledged our full cooperation with authorities as they investigate. Among the things we hope to have answered: how this happened and what we could have done to prevent it.’

Third, tell people where to find more information. Even if it’s as simple as ‘we’ll update this page at 10pm.’ Give people somewhere to go. Give them a reason not to fill the vacuum with speculation.

That’s the whole formula. You don’t need perfect information. You need to show people you’re awake, you care, and you’re actually in control. In a high-stakes world, fast and honest beats slow and polished every time.

Wait too long and everyone writes their own version of the story. And you won’t like what they come up with.

Communicating in a crisis can feel paralyzing, but the formula for the first three hours is simpler than most people think.
